TransIberia Logistics operates 340 heavy goods vehicles serving automotive and grocery clients across Spain under strict delivery windows. Their scheduling system relied on dispatcher experience and static Excel route templates. Rising diesel prices, EU drivers' hours rules (EU Regulation 561/2006), and an increasingly dense delivery network were driving €1.2M in annual SLA breach penalties and a deadhead mileage ratio of 23%. Fleet utilisation sat at 64%, with dispatchers spending 5 hours each morning building daily plans that were obsolete by 09:00.
Integrated real-time telematics from all 340 vehicles — GPS position, fuel consumption, speed, and engine load — into a central data lake via an FMS/OBD connector, creating a live operational picture for the first time.
Built a digital twin of Spain's road network using HERE Maps API enriched with historical toll costs, road-grade profiles, and dynamic traffic patterns by corridor and time-of-day.
Developed a multi-objective VRP solver incorporating delivery time windows, EU 561/2006 driving and rest-period constraints, vehicle load capacities, and vehicle-specific fuel efficiency curves.
Created a 7-day rolling driver scheduling engine that optimises shift patterns against tachograph rules while minimising overnight costs.
Deployed a real-time re-routing service that recalculates affected routes within 90 seconds whenever a traffic incident, delivery cancellation, or driver hours alert is detected.
Integrated automated ETA feeds into client TMS portals and customer notification systems, replacing manual dispatcher phone calls.
We replaced TransIberia's dispatcher-driven Excel workflow with an automated planning engine. Every morning at 04:00, the optimiser generates a complete 7-day route and schedule plan for all 340 vehicles, accounting for traffic, driver hours, vehicle capacity, and fuel costs simultaneously. Dispatchers transitioned from plan builders to exception managers, handling only the 4% of trips that deviate from plan. The re-routing service closes the loop in real time, keeping plans executable throughout the day.

We used to pay dispatchers to build plans that drivers had abandoned by 09:00. Now the system re-plans itself, our drivers finish on time, and we have not missed a contractual window in four months.
